The short answer to what is an AI agent: software that takes a goal, plans, uses tools and acts until the task is done, without a person directing each step. A chatbot answers and waits; an agent holds a goal and context over time. In sales it answers instantly, qualifies, follows up, books or closes, hands over for judgment.

Most of what is sold to you today as an "AI agent" is a bot with a new name. Not because anyone is lying; the word simply got cheap, and every product with a language model inside calls itself an agent. The definition, from the people who build it

OpenAI, in its guide for business leaders, states the condition: the agent acts on its own within boundaries a person set in advance. Notice the second half of the sentence. The definition does not say "without a person"; it says the person sets the limits up front and does not direct every step. That is what makes an agent usable in a business: you decide what it may promise, and it acts up to that line.

The distinction most worth knowing is Anthropic's: a fixed path in which a language model is run through steps written in advance is a workflow; an agent is a system in which the model decides for itself how to proceed and which tools to use. A workflow is a good thing. It just isn't an agent. And most of the "agents" you will meet are workflows: a language model bolted to a script, excellent inside the steps written for it, and stopped the moment the customer steps outside them. The difference does not show in a demo, because in a demo the customer follows the script. It shows on a Tuesday evening, when a real customer doesn't.

The middle column has changed a lot. ChatGPT in 2026 has an agent mode that carries out multi-step tasks, memory that draws on the user's past conversations, scheduled tasks and connections to email, calendar and files (OpenAI Help Center: ChatGPT agent; Memory in ChatGPT). The difference between it and a sales agent is therefore not in the list of capabilities. It is in who starts, and with what context. The assistant is started by someone: it carries out the task it was given, when it was given, with the context that was handed to it. A sales agent is started by the lead: a standing goal, action on every incoming inquiry without anyone kicking it off, and a connection to the business's calendar, CRM and payments. What an AI agent is made of

Five things, at every vendor:

  1. A goal. Not "answer the customer". "Get them to a meeting."
  2. Planning. The next step, based on what happened in the last one.
  3. Memory. What the customer said yesterday, what they were promised.
  4. Tools. Calendar, CRM, reminders, a payment link. To act, not to redirect.
  5. Self-checking. It examines the result and corrects course.

The components are the same everywhere; the difference is how well the agent is calibrated to your business and to the way you sell.

Why a language model on its own is still not an agent

An AI agent does not need to be clever. It needs to be consistent. That sounds like the opposite of what you are being sold, so here is the explanation. A language model, however clever, does one thing: it takes text and returns text. It does not know this conversation began yesterday, does not know the customer promised to get back, and cannot do anything while nobody is writing to it. All its ability switches on only when a message arrives. Between messages it does not exist.

An agent is what wraps the model in three things it lacks: state, meaning where this customer is on the way to the goal; memory, what has already been said and promised; and the ability to act on a schedule, not only in reaction. That is why "connecting ChatGPT to WhatsApp" gives you an excellent assistant, one that can even run a task in agent mode when asked, and still not a sales agent: nobody gave it a standing goal, it is not wired into the business's calendar and CRM, and nobody sets it loose on the lead who wrote at night.

Hence the reversal: a brilliant answer at nine in the morning to a lead who wrote at 10:40 at night is worth less than a decent answer at 10:41. The value of an agent lies in continuity, not brilliance, and continuity cannot be demoed in ten minutes.

What an AI agent does in sales

It holds what no rep holds consistently at two in the morning:

  • Qualifying and screening. Replies at once, asks the right questions, tells the serious from the curious.
  • Follow-up. Returns to whoever was hesitating, at the right time, without anyone having to remember.
  • Scheduling. Books the meeting in the calendar, with a reminder.
  • Close or handover. Clear product and accessible price, it closes. A person needed, it hands the rep a ready-to-close lead, with the context.

When a person steps in

When trust is needed. In price negotiation. When the decision goes beyond what the agent was allowed to promise. When the customer asks for a person. And when the need is too vague to qualify with questions.

The handover to a person is not the agent failing. It is the design. And customers have already said what bothers them: in a Gartner survey from July 2024, 64% would prefer that companies didn't use AI in customer service at all, and their first concern was the difficulty of reaching a person (Gartner, 2024). Read the concern, not the headline: it is not the AI that scares them, it is the closed door. That is why "within boundaries a person set in advance" is not a caveat but part of the product: an agent that knows when to stop and hand over is an agent customers are willing to talk to.

How to spot a real agent, and not a bot with a new name

Give it a goal, not a question, and watch who has to start. Here is what it looks like in four messages, with the same request to the three products:

  • You: "Book me a meeting for next week."
  • Chatbot: "To book a meeting, call this number... or reply 2." It redirected. It didn't book.
  • General assistant with a calendar connection: "Booked you for Wednesday at four." It booked, because you asked, in your calendar. The next customer who writes to the business it will never see, because nobody will ask.
  • Agent: "I have Tuesday at eleven or Wednesday at four. Which works?" You answer "Wednesday". "Booked, a reminder will come the day before." And if you haven't confirmed by Monday, it writes to you on its own.

Ask it to book, not to explain how booking works. Then come back after two days and check whether it remembers what you agreed. A chatbot stops at one of the three.
